Get your innovation into NHS pathways and keep it there

Pathway over Product - Scott McKenzie's clear, repeatable route for pharmaceutical, medtech and device teams to build a model around their innovation the NHS will confidently adopt

Real NHS Pathway

Innovation Can Solve

Build A Model The
NHS Can Adopt

A strong product can still stall pathway adoption in the NHS

You’ve got a clinically strong innovation with the potential to improve patient outcomes. The NHS may even agree that it has value. The trouble is, interest alone does not create adoption. If no one is clear where it fits in the pathway, who owns the patient, who carries the workload, how it will be funded or what needs to change in practice, progress stalls. You keep presenting, following up and pushing for the next meeting, but the real implementation questions remain unanswered.

It is frustrating to watch an innovation with genuine potential remain stuck because the pathway around it has not been worked through. Your innovation deserves a clear route into the NHS.

Too much NHS adoption still depends on individual experience, contacts and instinct. Pathway over Product turns that hidden expertise into a clear system that teams can learn, apply and embed.

Scott McKenzie, author of the book Embedded

The proven methodology built from both sides of NHS adoption

I know how frustrating it is to have a strong innovation and still struggle to get it adopted. I spent 10 years selling transformative products into the NHS for two major pharmaceutical companies. For more than 20 years since, I have worked directly with NHS leaders and frontline teams to redesign pathways, solve delivery problems and put change into practice.

Across more than 80 NHS projects in two years, the same pattern kept appearing: strong products stall when the pathway around them has not been built. I have brought that hard-won experience together in Pathway over Product, a practical, repeatable NHS adoption methodology that helps teams diagnose the real pathway, build the implementation model and create a route to adoption that can be sustained and scaled.

I do not sit outside the NHS commenting on it. I work inside the system, helping NHS teams redesign pathways, build services and implement change. That is why my advice is always practical, not theoretical.

Testimonials

  • Scott has supported Lumos Diagnostics with an excellent online training package that has enabled the team to really focus in on identifying the right customer and the right message, which is critical for our small team so that we can best utilise the limited resource for maximum return. I'd highly recommend this to other teams looking to identify business ready organisations and to move away from acquisition costs to complete pathway costs.

  • I am currently in a very fortunate position as the Company that I work for has realised the value in investing in Scott to work alongside our team , both on an individual and a team training basis. A recent day out with Scott meant that he introduced me to Primary Care Network Managers and GP Federation Service Managers across London, leading to two very successful discussions with the potential for two projects that meet all agendas whilst remaining Patient-centric. Scott's strengths are clearly his most excellent understanding of the NHS and it's ever evolving landscape, his ability to effortlessly network and paired with his easy manner leads to engaging conversations that ultimately culminates in a bespoke solution offering. EMBEDDED - How Pharma, Medtech and Device Companies Can
Get Their Products Into NHS Pathways And Stay There

Untitled design - 2025-08-01T155854.396

Scott's much acclaimed book EMBEDDED unpacks the Pathway over Product approach in detail - explaining why a clinically strong product is only one part of the adoption story. It shows how NHS decisions are shaped by pathway pressure, workload, risk, operational capacity and the practical realities of implementation.

Inside the book, you will learn how to:

  • Understand what is changing inside the NHS and what it means for your team.
  • Recognise why promising products and pilots stall before adoption.
  • Move beyond product-led messaging and build a stronger pathway-led proposition.
  • Become a credible pathway partner rather than another supplier asking for time.
  • Frame value around patient flow, workforce, outcomes, capacity and total pathway cost.
  • Build relationships that support adoption, implementation and wider replication.

The book introduced the principles that now sit at the heart of the Pathway over Product methodology.

Move your project from stalled to NHS adoption

  • Step 1. Bring the challenge you are really facing

Explain where progress has slowed: a live pathway, account, launch, pilot, customer conversation or implementation plan. You do not need to arrive with the answer.
  • Step 2. Find what the pathway needs

We will work through the pressure point, stakeholders, workload, funding, governance, evidence and delivery questions surrounding the innovation. This gives you a clearer view of what is blocking progress and what the NHS needs to see next.
  • Step 3. Build the next move

Leave with clearer decisions and a practical route forward. That may mean refining the proposition, engaging different stakeholders, developing a case for change, redesigning the pathway or building the implementation model around the product.

NHS Left Shift Part 2: The NHS doesn’t have a demand problem – but it does have a placement problem

By Scott McKenzie | May 14, 2026

Demand in the NHS is often described as “unmanageable”, but that’s not quite right. What the NHS actually has is demand showing up in the wrong place at the wrong time, delivered by the most expensive workforce in the least flexible settings. Hospitals are full of activity that is clinically appropriate but operationally inefficient and…
